Tyre rotation is one of the most cost-effective maintenance activities available to a fleet manager, yet it is consistently underutilised in South African fleet operations. A well-executed rotation programme can extend tyre life by 20% to 40% — a significant saving when you are managing a fleet of trucks with multiple tyres each.

Why Rotation Matters for Commercial Vehicles
Different axle positions wear tyres in fundamentally different ways. Steer tyres wear primarily in the centre of the tread due to the weight of the engine and the scrubbing forces generated during steering. Drive tyres wear more aggressively on the outer edges due to the torque forces transmitted through them. Trailer tyres can develop irregular wear patterns due to the lateral scrubbing forces generated during cornering.
Without rotation, each tyre wears according to the demands of its axle position — and some positions are far more demanding than others. The result is that some tyres wear out long before others, and you end up replacing individual tyres rather than sets, which is both more expensive and harder to manage.
Rotation moves tyres between positions so that the wear is distributed more evenly across the full tread depth of each tyre. The result is that all tyres in a set reach the end of their service life at roughly the same time, and you get more total kilometres from each tyre.
Rotation Patterns for Common Commercial Vehicle Configurations
Two-Axle Rigid Trucks (4x2)
For a standard two-axle rigid truck with single tyres on all positions, the most common rotation pattern is a straight swap — front to rear, rear to front. This is simple to execute and ensures that the steer tyres, which typically wear faster in the centre, get time on the drive axle where the wear pattern is different.
If the vehicle has dual rear tyres, the rotation becomes more complex. The outer duals should be moved to the steer axle, the steer tyres moved to the inner dual position, and the inner duals moved to the outer position. This ensures that all tyres experience all positions over time.
Three-Axle Trucks and Tractor Units
For tractor units with a steer axle and two drive axles, a cross-rotation pattern is recommended. This involves moving tyres diagonally — front left to rear right, rear right to rear left, rear left to front right — to ensure that each tyre experiences both sides of the vehicle and both drive axle positions.
Semi-Trailers
Trailer tyres are often overlooked in rotation programmes, but they benefit significantly from regular rotation. The lateral scrubbing forces on trailer axles cause uneven wear that can be substantially reduced by rotating tyres between axle positions and between sides of the trailer.
Setting Rotation Intervals
The correct rotation interval depends on your vehicle's application, the tyres fitted, and the routes operated. As a general guide:
- Highway long-haul: Rotate every 40,000 to 60,000 km
- Mixed highway/urban: Rotate every 30,000 to 40,000 km
- Urban distribution: Rotate every 20,000 to 30,000 km
These are starting points. Once you have established a rotation programme, monitor the wear patterns on your tyres and adjust the interval accordingly. If you are seeing significant wear differences between positions at the rotation point, shorten the interval. If wear is very even, you may be able to extend it.
Combining Rotation With Inspection
Every rotation is an opportunity for a thorough tyre inspection. When a tyre is removed from the vehicle, inspect it for:
- Tread depth — measure at multiple points across the tread width and around the circumference
- Uneven wear patterns — these indicate alignment, inflation, or suspension issues that need to be addressed
- Cuts and penetrations — particularly on the sidewall, which can indicate impact damage
- Bulges or deformations — these indicate internal structural damage and the tyre should be removed from service immediately
- Cracking — particularly in the sidewall grooves, which indicates age-related degradation
Catching a developing problem at rotation time is far cheaper than dealing with a roadside failure.
Alignment and Inflation — The Rotation Multipliers
Rotation alone will not deliver its full benefit if your vehicles have alignment or inflation problems. These are the two factors that most significantly affect tyre wear patterns.
Wheel alignment should be checked every time tyres are rotated. Misalignment causes rapid, uneven tyre wear that no rotation programme can fully compensate for. On commercial vehicles, alignment should also be checked after any significant impact — hitting a pothole, kerbing a wheel, or a minor collision.
Inflation pressure should be checked and corrected at every rotation. Running at the correct pressure for the load and axle position is the single most important factor in tyre longevity. Establish the correct pressures for each axle position and load condition, and make sure your workshop team knows them.
Record-Keeping for Rotation Programmes
An effective rotation programme requires records. At minimum, you should track:
- The tyre serial number (moulded into the sidewall)
- The vehicle and axle position the tyre is fitted to
- The date and odometer reading at each rotation
- The tread depth at each rotation
- Any defects noted during inspection
This data allows you to calculate cost per kilometre for each tyre, identify tyres or axle positions that are performing below expectations, and make evidence-based decisions about tyre specification.
Many fleet management software packages include tyre tracking modules. If you are managing a fleet of more than 10 vehicles, the investment in proper tyre tracking software is almost always justified by the savings it enables.
When to Take a Tyre Out of Service
Knowing when to retire a tyre is as important as knowing when to rotate it. South African law requires a minimum tread depth of 1.6mm, but most tyre manufacturers and fleet specialists recommend replacing commercial tyres at 3mm to 4mm — before they reach the legal minimum. The reason is that tyre performance, particularly in wet conditions, degrades significantly as tread depth decreases below 4mm.
Other reasons to remove a tyre from service regardless of tread depth:
- Any sidewall bulge or deformation
- Cuts or penetrations that have reached the casing
- Evidence of run-flat damage (flat spots, internal heat damage)
- Age over 6 years from the date of manufacture (check the DOT code on the sidewall)
Getting Started
If your fleet does not currently have a rotation programme, the best time to start is now. Begin by documenting the current tyre fitment on each vehicle — tyre brand, size, serial number, and current tread depth. This gives you a baseline from which to measure the impact of your rotation programme.
