In South African logistics, time is money in the most literal sense. A truck sitting on the side of the N1 waiting for a tyre isn't just costing you the callout fee — it's costing you the delivery, potentially the client, and the downstream knock-on effect on your entire route schedule.
Tyre-related breakdowns are the most common cause of unplanned fleet downtime. They're also the most preventable. Here's how the best-run fleets in South Africa keep their tyre downtime close to zero.
Understand Where Your Downtime Is Coming From
Before you can fix the problem, you need to know what's causing it. Track every tyre-related incident for 90 days:
- Which axle position failed?
- What was the failure mode (blowout, slow puncture, sidewall damage)?
- What was the tyre's age and tread depth at failure?
- What route was the vehicle on?
Most fleets find that 80% of their tyre failures come from 20% of their routes, axle positions, or tyre brands. That data tells you exactly where to focus.
Choose the Right Tyre for the Application
Not all commercial tyres are the same, and using the wrong tyre for your application is one of the fastest ways to generate downtime.
Steer tyres need to prioritise handling, even wear, and fuel efficiency. They carry less load than drive tyres but are critical for vehicle control.
Drive tyres need traction and durability. They carry the most load and generate the most heat. Skimping on drive tyre quality is a false economy.
Trailer tyres are often under-specified. A trailer running cheap tyres on a heavy load is a breakdown waiting to happen, especially on long-haul routes.
Route-specific considerations:
- Urban distribution routes: prioritise puncture resistance and sidewall strength
- Long-haul highway: prioritise fuel efficiency and heat resistance
- Mixed on/off road: look for reinforced sidewalls and deeper tread
Talk to a specialist before you buy. The cheapest tyre per unit is rarely the cheapest tyre per kilometre.
Implement a Tyre Rotation Schedule
Tyre wear is not uniform across axle positions. Drive tyres wear faster than trailer tyres. Front steer tyres wear differently from rear steer tyres on multi-axle vehicles.
A rotation schedule moves tyres between positions to even out wear and extend the life of the full set. For most rigid trucks, a rotation every 40,000–60,000km is appropriate. For semi-trailers, consult your tyre supplier for position-specific recommendations.
Document every rotation. A tyre history log per vehicle lets you predict when tyres will need replacement before they fail.
Set Minimum Tread Depth Thresholds — and Enforce Them
South African law sets the minimum at 1mm. Your fleet policy should set it higher — 3mm is a reasonable threshold for commercial vehicles, 4mm for vehicles operating on wet or gravel roads.
The reason: a tyre at 1mm has almost no wet-weather traction and is at high risk of aquaplaning. The cost of replacing a tyre at 3mm is far less than the cost of a blowout, an accident, or a liability claim.
Build tread depth checks into your monthly workshop inspection. Record the depth at each position. When a tyre hits your threshold, it comes off — no exceptions.
Train Your Drivers
Your drivers are your first line of defence against tyre failures. A driver who knows what to look for can catch a problem before it becomes a breakdown.
Train your drivers to:
- Conduct a proper pre-trip tyre inspection (see our inspection checklist)
- Recognise the signs of a developing tyre problem while driving — vibration, pulling to one side, changes in handling
- Know what to do when a tyre fails — how to safely bring the vehicle to a stop, how to set up warning triangles, who to call
- Report tyre concerns immediately rather than "finishing the trip and telling the workshop"
The last point is critical. Drivers who push through on a suspect tyre to avoid the inconvenience of stopping are the ones who end up stranded at 2am.

Even with the best maintenance programme, tyres fail. The question is how quickly you can recover.
A rapid response plan includes:
A single emergency number — your drivers should have one number to call, not a list of options. Every minute spent figuring out who to call is a minute of downtime.
